Expansion to Farrukhabad — what a serious chemistry institute owes its second city

Opening a branch outside Rajkot was a decade-long deliberation. The first Phenol Institute outside Gujarat is in Badhpur, Farrukhabad — and the operating bar is the same as the home campus.

The Phenol Institute opened its first branch outside Gujarat in 2025 — in Badhpur, Farrukhabad, in front of Sant Nirankari Bhawan. The decision to expand beyond Rajkot was deliberated for almost a decade. This essay explains why we waited that long, what changed in 2025, and what the operating model for a second-city branch actually has to look like.

Why we did not expand earlier

Most coaching brands in India that try to expand to a second city fail. They fail in a specific way. The founder is the institute. The teaching standard, the test discipline, the mentorship culture — all of these live in the founder's daily presence. When the founder cannot be at the second city, the second city does not get the same institute. Within two years, the second city's results diverge from the founder city's results, the brand promise breaks, and the expansion either retreats or limps along as a branded discount.

I was not willing to make that mistake. For the first fifteen years of The Phenol Institute, the institute was Rajkot. Anyone who wanted the institute came to Rajkot. The decision to stay single-city kept the operating standard high and the brand promise honest.

What changed in 2025

Three things, simultaneously. One — the YouTube channel had matured to the point where the founder's teaching was reproducible at scale. A student in Farrukhabad watching the 526-lecture library on the Phenol channel was getting effectively the same chemistry instruction as a student sitting in the Rajkot classroom. The founder-presence problem was solved on the teaching layer. Two — the mobile app had been built and was running well, which gave a second-city cohort the daily-rhythm structure (test reminders, material delivery, doubt resolution) that previously required physical presence. Three — the Phenol School recognition in Gujarat had given the institute a regulatory template that could be replicated in a second state with manageable additional work.

These three together collapsed the operating risk of a second city to a level where the expansion became defensible.

Why Farrukhabad specifically

The honest answer involves the local family. The Badhpur location came together because a serious local educator and a serious local family approached us with the proposition of running The Phenol Institute's operating model in their city under our brand and supervision. The Phenol teaching standard, our test series, our mentorship model, our admission process — all running at the new location with the local team handling the day-to-day, supervised remotely from Rajkot.

This is the only expansion model I would currently endorse for a coaching brand. Master franchise to a serious local operator. Founder still owns the standard. Local team owns the execution. Founder visits regularly to maintain standards. Both sides have skin in the game.

What the Farrukhabad branch will look like

Same operating culture as Rajkot. Small batches. Weekly tests. Personal doubt clearing. The same chemistry library, the same test series, the same mentorship framework. Different teachers in the room (local hires meeting Phenol's qualification bar), same accountability to the institute's standard. Phone line: the same +91 94095 52082 that routes Rajkot enquiries also routes Farrukhabad. Founder visits scheduled quarterly through the first year.

The brand promise is identical: any student who walks into Phenol Farrukhabad gets the same chemistry, the same teaching discipline, the same mentorship that produces 250+ MBBS admissions a year in Rajkot. If the operating standard cannot be maintained, the branch closes. That is the explicit deal with the local operator. It is the deal that protects the brand and protects every existing Phenol student.

For families in the Farrukhabad region

If you are reading this from Uttar Pradesh and considering Phenol Farrukhabad for your child, two things to know. One — the operating standard at Farrukhabad is held to the same bar as the Rajkot home campus. Two — if at any point that standard slips, the branch will be closed. That is the founder's commitment, and it is the only commitment that makes a coaching brand worth trusting across a second city.
